Sebastian Kister - Biography
Sebastian Kister — sovereignty architect, cloud pioneer, People-First Transformation thought leader
The three hottest topics in the world are one topic for Sebastian Kister. Agentic AI, digital sovereignty, and what both do to people — most stages carry one of them. For him it is the same question asked from three directions: who decides?
Agentic AI does not change which software a company runs, but who decides inside it. A prompt becomes an organisation: agents spawn agents, delegate, act. Outsource that layer and you have outsourced decision-making, not compute. Kister is among the very few who have not described that layer but built it — the first production-grade agentic AI operations architecture in an enterprise, on business-critical platforms, under real operational pressure.
He does not ask these questions from the sidelines. Kister has run transformation where it is hardest: inside a DAX-listed group. He built a container and platform competence centre from nothing into an internationally recognised unit, ran business-critical cloud platforms across borders, and established the Open Source Program Office of a DAX corporation. No greenfield — grown systems, co-determination, regulation, supply chains, decades-old business. Which is exactly why it holds: what works under those conditions works anywhere. The result was dramatically shortened time-to-market cycles, the Digital Leader Award 2021 and the Outstanding Leadership Award 2022.

Why Europe’s digital sovereignty is first and foremost a matter of trust—and how technology is replacing it.
- The 14th Factor!
Transformation competence: the only element that no vendor provides.

People-first, process-first, tools-first—and the three groups in every company.
- The automation paradox!
Why we automate to save money, yet spend more on maintenance.
There is no greenfield! Transformation in a DAX-listed corporation: established systems as a foundation rather than a legacy burden.
He therefore also knows where corporate transformation programmes die: when processes are defined first and people assigned to them afterwards. His principle is the reverse — people first, then tools, then processes.
His thesis is uncomfortable and testable at once: sovereignty is not a switch but a profile across 14 axes, from territorial data sovereignty through key sovereignty and supply chain to the agentic AI layer — scored by the weakest link, not the average. And he draws the line almost every European strategy blurs: law is a promise, technology is a proof. An EU region, a European provider, a contract — commitments that hold as long as the conditions under which they were given. Promises are revocable. Mathematics is not.
This is no trend ride. He came to technology through a master’s thesis on indoctrination and propaganda in totalitarian systems, then worked in privacy-by-design data infrastructure startups built against total surveillance — from genesis to successful exit. For fifteen years he has worked the same question: who controls the infrastructure through which people think, work and decide? Today the answer is agentic AI. The question has not changed.
“If you transform people-first, people solve problems. If you transform process-first, people satisfy processes.”
The punchline is not technical. The 14th axis is transformation competence — skill, ability and willingness at once. It is the only axis no vendor can supply, and therefore the cap on everything else. Not every group needs the same thing from AI: builders need space, the steering-oriented majority needs clear process, domain experts need tools. The costliest mistake is one strategy for all of them.
